MNOs and MVNOs have invested heavily in the infrastructure that enterprise IoT demands. 5G, private networks, edge compute, eSIM, global connectivity platforms. The technology case is compelling. The revenue case, for many, remains a work in progress. That gap is a commercial strategy problem - and it is more addressable than most leadership teams realise.



The Investment Is Real. The Return Is Not.


The scale of network investment directed at enterprise IoT over the past five years is significant. Spectrum, infrastructure, platform development, partnerships - the commitment has been material and, in most cases, strategically well-founded. The technology that enterprises need to deploy IoT at scale now largely exists within the CSP estate.


And yet, for a substantial number of MNOs and MVNOs, enterprise IoT revenue continues to underperform relative to the investment made. Pipeline development is slower than projected, deal sizes remain modest, and churn is higher than expected. Value-added services attach at rates that do not justify the product development costs behind them.


The question that senior leadership teams need to ask - and answer honestly - is not whether the network is ready. It is whether the commercial organisation is equipped to monetise it.

Enterprise IoT demands a fundamentally different commercial dynamics - longer cycles, multi-stakeholder engagement, outcome-based value articulation, and vertical-specific intelligence. Without deliberate restructuring of the GTM model, the commercial organisation will continue to underperform regardless of what the network can deliver.


The third is Inadequate Sales Enablement.


Selling enterprise IoT at the level of sophistication that business buyers now expect requires a depth of vertical and use case knowledge that many CSP sales teams do not currently possess. Generic IoT narratives do not win complex enterprise deals. Sales teams need to walk into a conversation with a logistics director or a manufacturing VP and demonstrate a credible understanding of their operational environment, their cost pressures, and the specific ways in which connected technology can address both.


The fourth is Network Asset Underutilization.


Many CSPs are generating connectivity revenue from capabilities - private network slices, edge processing, SIM-based authentication, real-time network analytics - that could command significantly higher margins if packaged and positioned as outcome-enabling services rather than infrastructure components. The network is more commercially valuable than the current pricing



What Effective Remediation Looks Like


The CSPs making genuine progress on enterprise IoT monetization share a common approach. They start with a rigorous, data-driven analysis of use case opportunity - identifying where enterprise demand is active, where their network capabilities provide a defensible advantage, and where the intersection of the two creates a commercially viable proposition. This is not a theoretical exercise. It is a practical prioritisation tool that directs sales effort, shapes product investment, and informs marketing positioning.


From that foundation, they rebuild their GTM motion around the verticals and use cases where their win probability is highest. Sales teams are equipped with the vertical intelligence and solution fluency needed to engage business decision-makers with credibility. Marketing activity is concentrated on the buyer segments and trigger events that signal near-term investment readiness. And network assets are repackaged into propositions that reflect the value they create, not simply the cost to deliver them.



Three Immediate Priorities for CSP Leadership


1. Commission a structured use case and vertical prioritization exercise - based on market demand data, not internal assumption - to identify where your enterprise IoT investment will generate the fastest and most defensible return.


2. Audit your current GTM model against the requirements of complex enterprise selling: are your sales teams equipped with the vertical knowledge, the solution fluency, and the executive access needed to compete for high-value IoT deals?


3. Map your network capabilities - private 5G, edge, eSIM, authentication, analytics - against documented enterprise pain points in your priority verticals, and identify where premium-priced, outcome-based propositions can be constructed.




The Strategic Imperative


The window for establishing a differentiated position in enterprise IoT is open, but it will not remain so indefinitely. Hyperscalers, systems integrators, and specialist managed service providers are all moving into the space that CSPs are best positioned to own. The operators that will capture the available revenue are those that combine network strength with commercial precision - and act before the competitive landscape hardens around them. The investment has been made. The question is whether the commercial strategy is equal to it.
